They Aren’t Opening Up in Small Groups?

If your students (or adults) aren’t talking, it’s not random—it’s revealing. Silence is feedback. And most of the time, it has less to do with them and more to do with the environment we’ve created.

Here are the top 10 reasons students (and adults) stay closed off—and what you can do about it

10. They Don’t Feel Safe Yet
People won’t share where they’re not safe. If they think they’ll be judged, laughed at, or misunderstood, they’ll stay quiet. Emotional safety always comes before vulnerability.

9. Leaders Talk Too Much
If the leader is doing most of the talking, students learn quickly: “This isn’t a space for me.” Great leaders create space, not speeches.

8. Questions Are Too Surface-Level
If your questions can be answered with “yes,” “no,” or “I don’t know,” don’t be surprised when that’s what you get. Depth invites depth.

7. The Group Culture Isn’t There Yet
Opening up is contagious—but so is silence. If no one is sharing, it signals that vulnerability isn’t the norm (yet).

6 Fear of Being the First One to Go Deep
No one wants to be the first to take the risk. People are constantly reading the room, waiting to see if it’s safe to go deeper.

If someone has shared in the past and it was mishandled—ignored, or shared outside the group—they won’t easily try again.

The larger the group, the smaller the chance of vulnerability. People open up more in circles, not crowds.

Participants will rarely go further than their leader. If you want honesty, go first. If you want depth, model it.


The Bottom Line: People don’t open up because they’re unwilling—they don’t open up because something in the environment is holding them back. Change the environment, and you change the outcome.
